This is Part 11 of the Tokenomics for Humans series. If you haven't read Part 10 on Model Optimization Techniques, I recommend starting there.


At the end of Part 10, I asked you three questions:

  1. Do you know exactly how much you spend on AI each month?
  2. Could you break down that spending by task type or project?
  3. Is anyone reviewing whether that spending makes sense?

If you answered "no" to any of those, this post is for you.

Because here's the thing: knowing how AI costs work is only half the battle. The other half is having a system to manage those costs without strangling innovation.

That system has a name. It's called FinOps.


What is FinOps?

FinOps = Financial Operations

It's a discipline for managing technology spending with the same rigor you'd manage any other major business expense.

But here's why it matters specifically for AI:

Traditional IT Budgeting Doesn't Work for AI

In traditional IT, costs are predictable:

  • Server licenses: $X per month
  • Software subscriptions: $Y per month
  • Staff: $Z per month

You budget at the beginning of the year. You check in quarterly. Done.

AI doesn't work like that.

AI costs are:

  • Usage-based: More queries = more cost
  • Variable: Different models cost different amounts
  • Hidden: 70% of costs are invisible (as we covered in Part 6)
  • Self-expanding: Jevons' Paradox means efficiency leads to more spending, not less (Part 7)

Traditional budgeting assumes costs are stable and predictable. AI costs are neither.

Why AI Requires FinOps (The Horror Stories)

Let me paint some scenarios I've seen play out:

Scenario 1: The Marketing Team's Experiment

Marketing gets excited about AI. They start using GPT-5 to generate content. It works great. They tell their colleagues. Soon the whole department is using it.

Nobody tracks usage. Nobody sets limits.

Month 1: $500 (exciting!) Month 2: $2,000 (still seems reasonable) Month 3: $8,000 (wait, what?) Month 4: $15,000 (CFO gets involved)

By the time finance notices, $25,000+ has been spent with zero visibility into what value it created.

Scenario 2: The Developer's Autonomous Agent

A developer builds an AI agent that runs automated tasks. It's brilliant. It handles customer inquiries 24/7.

The agent calls the API every time a message comes in. Then it calls another API to check the knowledge base. Then another to format the response.

10 API calls per customer inquiry. 1,000 inquiries per day. 30 days per month.

That's 300,000 API calls per month from a single feature nobody's monitoring.

Scenario 3: Shadow AI

Different teams independently sign up for different AI tools. Marketing uses ChatGPT. Engineering uses Claude. Sales uses a specialized sales AI. HR uses another.

Each team has their own subscription. No one knows what anyone else is using. There's no volume discount negotiation. No shared learnings. No governance.

The company is paying for 5 different AI tools when 2 would suffice.

For CFOs: Start with Level 1 this week. Most organizations don't even have basic consolidation. Just knowing your total AI spend across all tools is a win.

For Managers: Push for Level 2 visibility in your department. If you can show which projects consume the most AI, you can make smarter decisions about where to optimize.

The principle: Freedom without guardrails leads to chaos.

Governance isn't about stopping AI usage. It's about channeling it productively.

The Balance: Control vs. Innovation

Here's the tricky part: too much governance kills innovation. Too little governance kills budgets.

The principle: The cheapest token is the one you don't need to use.

Question 2: "How much context are we sending?"

  • Long conversations accumulate context costs (Part 3)

  • Not all AI usage creates equal value

Caution: Implement chargebacks gradually. Start with visibility (showing teams their costs) before making them pay from their budget. This avoids the shock of sudden cost ownership.

ROI Justification

For significant AI projects, require ROI justification:

Before approval:

  • What problem does this solve?
  • What's the expected benefit (time saved, revenue generated, cost avoided)?
  • What's the expected cost?
  • What's the expected ROI?

After implementation:

  • Did we achieve the expected benefit?
  • What was the actual cost?
  • What was the actual ROI?
  • What did we learn?

For CFOs: Start requiring ROI justification for AI projects above a certain threshold (e.g., >$5,000/month expected cost). This forces strategic thinking without blocking small experiments.

For Managers: Track your AI ROI proactively. When you can show that your $10,000/month AI spend saves $50,000/month in labor costs, you become the hero, not the cost center.

Here's a practical implementation roadmap:

Days 1-30: Foundation (Visibility)
